The Elite Edge: 🚩 Why Your Bad Manager Never Gets Fired
Doing The Research For You.
Elite Edge | Vol 2 Week 38
You finally did it. You walked into your skip level's office, closed the door, and told them the truth about your manager.
They nodded. They said "thank you for telling me." They said they'd "look into it."
And then? Nothing. Three months later, your manager is still there. Maybe they got a bigger team. And somehow, you're the one who feels like you're on thin ice.
I recently watched a former Amazon VP break down exactly why this happens, and I want to unpack it for you. Because in 25 years of executive search, I have watched this exact movie play out hundreds of times. The ending almost never changes. And almost nobody explains why.
🧮 The Breakdown: Your Skip Level Is Doing Math
When you report your manager, your skip level is not weighing right versus wrong. They are weighing cost. And they only have two options.
Option one: You're the problem.
You're sensitive. High maintenance. Difficult. Not a culture fit. If your skip level lands here, consciously or not, their problem disappears. You're two levels down. If you leave, your manager handles the backfill. And your manager now knows you went over their head, which means the situation quietly resolves itself. Your skip level never has to lift a finger.
Option two: You're right.
Now your skip level has three brand new problems:
The manager. They have to coach them, document them, or manage them out. That's months of work and HR paperwork.
The vacancy. If the manager leaves, someone has to backfill, onboard, and cover the work in between. That lands on your skip level's desk.
The explanation. They have to tell their own boss why a bad manager operated on their watch for this long. That's a mark on their judgment.
Look at those two options side by side. One costs nothing. The other costs time, headcount, and reputation.
That's the whole game. Even a skip level with genuinely good intentions is fighting incentives that are completely stacked against action.
📕 The Unwritten Rules
This is not a character flaw in your skip level. It's a structural reality of how organizations protect themselves. And the higher you go, the more true it gets. Here's what nobody in HR will say out loud:
Rule 1: Managers are assets. Complaints are liabilities.
Your manager is a known quantity who delivers (or appears to deliver) results. Your complaint is a risk. Organizations protect the asset and contain the risk.
Rule 2: Your skip level's credibility is tied to your manager's.
Your skip level probably hired, promoted, or vouched for your manager. Admitting your manager is bad means admitting they got it wrong. Nobody likes doing that.
Rule 3: Whoever has the narrative wins.
Your manager talks to your skip level every week. You talk to them once a quarter, if that. By the time you show up with a complaint, the story about you has already been written. And you didn't write it.
Rule 4: Escalation reveals your hand.
The moment you go over your manager's head, you've played your biggest card. If it doesn't land, you've given up your leverage and your manager's goodwill in the same move.
Rule 5: The more senior the org, the stronger the gravity.
At the executive level, a bad leader with strong relationships will outlast a good one without them. Every single time.
♟️ What You Can Actually Do About It
The people who come out of these situations intact are not the ones who escalate and wait to be rescued. They're the ones who understood the political calculus before they made a move.
Before there's ever a problem:
Build relationships above and around your manager. Your skip level, peer managers, cross-functional leaders. Not to go around your boss, but so that you're a known quantity to people who matter. If the first real conversation you have with your skip level is a complaint, you've already lost.
Get visible outside your reporting line. Volunteer for the cross-functional project. Present at the all-hands. Show up in the rooms your manager isn't in. Your reputation should never depend on one person's narrative about you.
Keep your BRAC Book current. Your wins, your results, your impact, in writing, dated. If your manager starts building a case that you're the problem, you want receipts that say otherwise.
When things start going wrong:
Document everything. Dates, meetings, specific behaviors, who was in the room, the business impact. Facts, not feelings. "He was rude" goes nowhere. "Three deadlines moved without notice this quarter, and two client deliverables slipped as a result" gets attention.
Talk in the language of business risk. Your skip level cares about retention, delivery, and their own reputation. Frame it there. Instead of "my manager is toxic," try: "I want to flag something I think is putting the team's results at risk. Two people have left in six months, and I'm seeing the same patterns. I'd rather raise it now than after it gets worse."
Know what you want before you walk in. A transfer? A mediated conversation? A different reporting line? If you don't have an ask, the default outcome is nothing.
If the environment is genuinely toxic:
Build your exit before you walk into that skip level meeting. Update your profile. Reactivate your network. Take the recruiter calls. Not because you've given up, but because you know the odds. Walking in with options changes everything about how that conversation feels, and how it goes.
One important line to draw: everything above is about a bad manager. Harassment, discrimination, retaliation, or anything illegal is a different category entirely. That goes through HR or formal reporting channels, in writing, and if it's serious, it's worth a conversation with an employment attorney. Different stakes, different rules, and in many cases, legal protections.
🔥 The Corporate Truth
Reporting a bad manager is not a strategy. It's a moment.
And what happens after that moment depends entirely on how much political capital you built before it.
The professionals who survive these situations were never fully dependent on one person's protection to begin with.
That's the game. Now you know how it works.
📊 Quick Poll
Have you ever reported a manager to your skip level?
Yes, and something actually changed
Yes, and nothing happened (or it got worse)
No, I thought about it but didn't think it would help
No, I just left instead
If you picked anything other than the first option, you're in the majority. And the fix isn't a better complaint. It's a bigger network.
The Fastest Way to Stop Depending on One Person
Everything in this issue comes back to one idea: your reputation can't live in your manager's hands.
That's exactly what the Elite Recruiter LinkedIn Challenge is built for. 30 days. One action a day. 15 minutes. Starting October 1st, with weekly live office hours with me and my team. (More details on this below 👇)
When the people above you, around you, and outside your company already know who you are and what you deliver, one bad manager's story about you stops being the only story.
✨ ELITE TOOLS, HACKS & TIPS (New) ✨
AI Tool of the Week: Granola AI
Granola is my chief of staff in every meeting I take. And after this week's issue, I want it to be yours.
Remember Rule #1? Document everything. Dates, meetings, specifics, business impact. Most people never do it because it's tedious. This tool removes the excuse.
What it is: An AI notepad built for professionals with back-to-back meetings that transcribes audio straight from your computer, with no intrusive meeting bot joining the call. It enhances the notes you type during the call with AI afterward, so the record still reflects what you thought mattered.
How I'd use it:
Build your paper trail. Jot a few keywords in your 1:1s. Granola fills in the context, so you have dated, detailed records of what was said, agreed, and moved.
Prep for the big conversation. You can ask questions about past meetings before a call or draft follow-up emails right after. Before a skip-level meeting, ask it to pull every missed deadline or shifted priority from the last three months. Facts, not feelings.
Feed your BRAC Book. Every time a leader praises your work or a win gets discussed, it's captured. No more scrambling to remember your impact at review time.
Nail your networking and interview follow-ups. Its follow-ups feature helps you quickly send thank-you notes and next steps. That recruiter call or coffee chat gets a sharp, specific follow-up the same day, while you're still top of mind.
The rest of what makes it my chief of staff:
Templates for every meeting. It ships with 29 meeting note templates, from project kick-offs to pipeline reviews, so your notes come out structured the way you need them.
Plugs into the AI you already use. Connect Granola to Claude or ChatGPT and they pull context from your conversations directly. No more digging through notes and copy-pasting.
Shares where your team works. Send notes to Slack, Notion, your CRM, or your ATS in one click.
Works everywhere you meet. Desktop, Android, and iOS, where it now even transcribes phone calls. There's also an Apple Watch app built for walking one-to-ones and coffee meetings.
Global-ready. It transcribes and generates notes in multiple languages.
Privacy controls. You can opt out of model training in Settings, and third-party AI providers aren't allowed to train on your data.
Before you hit record: Check your company's policy on AI notetakers first. Many employers restrict them on work calls, and some states require everyone's consent to record a conversation. Tell people you're taking AI-assisted notes. The goal is a clean record, not a new problem.
📚What I Read This Week…
Business Insider: "Why Becoming a LinkedIn Lunatic Might Save Your Career"
You know I'm always ahead of the trend. I've been telling you to give me October, and now Business Insider is making the same case: LinkedIn is no longer an online résumé. It's professional due diligence.
A few things that jumped out:
Quiet hiring is here. The best roles often never get posted. Recruiters are searching LinkedIn and going direct to the people they find.
The AI slop is real. Research cited in the piece estimates more than 30% of LinkedIn posts may be fully AI-written, and nearly a quarter of comments were flagged as likely AI-generated. LinkedIn now lets users flag it, and flagged content saw views drop by 40%.
The line I'd frame: "Recruiters are not looking for thought leaders." Correct. We're looking for signals. Do you know your industry, can you explain your results, and do you sound like a real human?
You don't need to become a LinkedIn philosopher turning every Trader Joe's run into a leadership lesson. You need to leave evidence of your expertise, in your own voice. Use AI to sharpen it, not replace it.
